Many small restaurants proudly stack their online menu with everything they make. Every dish, every combo, every variation, all on one page.

I recently worked on a menu with over 180 items listed online. Inside one category alone, salsa, there were two green salsas and two red salsas, nearly identical descriptions, except one of each was marked "included" and the other had a price attached. A guest ordering a taco has to stop and figure out which green salsa is free and which one costs them thirty six cents. On a condiment.

In the dining room, that kind of sprawl is manageable. A server can walk someone through it, and regulars already know what they want.

Online, it works against you.

A hungry person on their phone isn't reading 180 items looking for the right one. They're deciding fast, usually in the time it takes to scroll past two other restaurants. Give them too many near-identical choices and thinking becomes the cost of ordering from you at all. A lot of them will just close the tab and order from somewhere they already know exactly what to tap.

The fix isn't cutting your menu, it's being deliberate about what leads online. Pull your actual top sellers, the ones that make the real money, put those front and center, and clean up the near-duplicates that only exist because nobody ever went back and looked.

A smaller, cleaner online menu isn't a smaller business. It's usually a more profitable one, because it's built around what people actually buy instead of everything you're capable of making.

Most restaurant owners rely on informal systems, pure effort, and sheer willpower to keep the doors open.

But when every shift feels like firefighting, and things fall apart the moment a key person isn't on the floor, you're acting as the bottleneck—not the leader.

Good food gets people in the door. Clean operational systems keep the business standing.
